the challenge.
Our client’s long-term vision is a fully autonomous, decentralized logistics platform, where orders are pulled, packed and loaded with minimal human intervention, and with a set goal for a near-perfect order fulfillment standard. In the meantime, their operations are labor-intensive. Each delivery requires a human to pick and pack an order, carry it to the delivery device, load it and retrieve the hardware after its return. Multiply that process by hundreds of deliveries a day across several sites, and the operational complexity becomes substantial. Four challenges defined the engagement:
-
no playbook for ground operations at scale
The client’s expertise is delivery software. Designing, staffing and governing warehouse-adjacent operations across dozens of sites in multiple metro areas was outside their core capability and outside what a typical staffing engagement is built to solve.
-
a workforce that’s hard to find and harder to keep
Pick, pack and load roles require reliability, physical fitness and a customer service mindset. Add specialized federal certification requirements for field service roles to the mix, and recruiting becomes genuinely specialized. Standard sourcing approaches weren’t enough.
-
explosive growth with no margin for downtime
Order volume more than tripled from the first half of 2025 to the second, from 54,000+ orders to 150,000+. Staffing had to scale as fast as demand required, without a single site going dark.
-
data gap blocking the path to autonomy
The vision for full automation depends on rich operational data. Without rigorous real-time tracking of fulfillment rates, delivery times and individual performance, there was no foundation for the optimization they were building toward.
the solution.
Randstad Digital’s engagement began as a staffing pilot in Australia; a team of approximately 50 people proved the model could work. On the other side of the globe, as US ambitions accelerated, so did the scope. What had started as filling roles became owning the operation: 183 full-time employees plus a flex pool of 25 to 30, in Texas, Virginia, Georgia and with more to come.
-
a three-tier governance model built for scale
The operating structure runs three tiers deep: an Engagement Director at the account level, Regional Directors spanning three to four cities each, and City Delivery Managers owning every site-level interaction. Below that, Service Level Managers and Site Leads govern pick, pack and load; field service operations; and customer experience at each site. The structure gives the client a single point of accountability at every level and ensures operational issues are resolved before they become delivery disruptions.
-
specialized talent acquisition for a genuinely novel role
- Pick pack roles: Pick, pack and load staff are sourced from retail and warehouse talent pools and screened with enhanced identity verification and customer service aptitude filters. Randstad Digital now conducts all onsite training for these roles independently, removing the client’s dependency on their own team.
- Field service operations staff: Field service staff are managed through a credentialing pipeline that keeps federally certified talent available as new sites come online.
- Customer experience (CX) coordinators: Salesforce-proficient support staff who manage live customer interactions and operational escalations.
To drive hiring quality, Randstad Digital added enhanced screening layers: identity checks and behavioral assessments to ensure that candidates arrive with the reliability and customer orientation the role requires. Since these additions, new hire retail and warehouse experience rates have increased from 10% to 65%, with a target of 70%.
-
operational data as a strategic asset
The largest opportunity in this engagement is data. Across every site, Randstad Digital has implemented digital tracking systems capturing real-time information on fulfillment accuracy, site compliance and individual performance. This is shared back to the client in a “Data 360” format, giving their product and operations teams the signal they need to identify inefficiencies and accelerate the path to autonomy.
Randstad Digital is now applying AI-assisted analysis to this data, surfacing patterns in delivery time variance, attendance gaps and pick accuracy that manual reviews would miss.
-
expansion readiness built in
As the client prepares to enter new markets, or expand existing ones, Randstad Digital runs dedicated ramp-up planning workshops, building workforce projections, local sourcing pipelines and a three-week readiness plan for each. Experienced staff rotated in from existing markets for key lead roles. Now, new cities are built to launch with governance already in place.
the results.
- The supported order volume tripled in 2025, from 54,000+ to 150,000+.
- Fulfillment success improved to 93.9%, up from a prior baseline of 89%.
- Pick/pack fulfillment time reduced from 12.03 minutes to 8.07 minutes, a 33% improvement.
- Staff attendance compliance reached 99% in December 2025, up from a baseline of 90%.
- Achieved 100% lead coverage across all sites.
- Zero vehicle handling non-compliance incidents across all months tracked.
- Nine new sites and 50+ workers transitioned from an incumbent vendor with zero disruption.
the bottom line.
Our client came to Randstad Digital needing someone to own the ground. What they got was a partner that designed the operational model, instrumented it with data and built it to scale alongside a technology that had never been operationalized at this level before.
Whether you’re scaling a first-of-its-kind operation, entering new markets faster than your internal capacity allows or need the rigor to turn daily execution into long-term competitive advantage, Randstad Digital has the people, the process and the playbook that can take you there.
